Lead supply is intact — the visibility and follow-up around it are not. September is pacing to ~184 leads (129 in through day 21 of 30, -14% vs August's 215); adding qualified phone calls, all-channel demand ran 363 in August. What broke at the Aug 20 CRM migration: 100% of implant leads now arrive tagged only “Dental Implant Survey,” so campaign attribution is dark; contact rate fell to the low-teens; and website/call leads still land in the retired CRM. The asks to restore visibility are in section 7.

2Lead volume by CRM pipeline
New CRM opportunities per month by real create date — Dental Implant + Website. Phone calls are not CRM opportunities (see section 4), so these totals are lower by design. September (*) shows leads-to-date with the dashed run-rate projection.

4Demand by channel — form vs. qualified calls
All-channel lead demand: Form = Meta/Google lead forms + website (CRM); Call = qualified inbound calls (CallRail). Calls sit on top of the pipeline counts in section 2. August: 215 form + 148 calls = 363. Call data is complete through August.

5The Aug 20 transition — weekly implant volume
Implant leads by week (live CRM, deduplicated). Volume stepped down from ~45/wk to ~31/wk at the migration, and has begun recovering (39 the week of Sep 14).

6Funnel & conversion performance
The leads keep coming; the hand-off is where performance moved. Contact rate = contacted ÷ leads. Booking rate = booked consults ÷ leads. Show rate = showed ÷ booked. Leads & contacts are from the CRM; booked & shows are from Briteline (the source of truth for bookings). Rates held their band Jan–Jul, then contact and booking rate fell sharply at the Aug 20 migration.

Booked & shows are Briteline’s logged consults (all channels, by booked date); September’s booked/shows are partial. Contact rate uses the practice’s stage→contact map on CRM leads.
7Attribution & asks
What we lost at the migration
Campaign attribution went dark: before Aug 20 every implant lead carried its campaign (“So Can You” Meta, “Implant Ad” Meta, PPC). Since then, 100%% arrive tagged only “Dental Implant Survey.”
Routing: website-form and some call leads still post to the retired CRM that is no longer worked.
Where we could still see (through Aug): “So Can You” fatigued 127→33/mo; “Implant Ad” carried the load (~71/mo); Google/PPC eroded to ~9.
Asks to the marketing team
Confirm all implant campaigns are live at full budget since Aug 20; flag changes made on/around that date.

How the numbers tie. One rule underlies every figure: combined leads = the Progressive CRM (all history, real create dates) + genuinely-new leads born in SGA after the Aug 20 cutover, deduplicated against Progressive by email, phone and name. Bulk-migrated rows (stamped Aug 20/24, csv_import) and API-synced duplicate copies are excluded, so no lead is counted twice and nothing manually ported is double-counted. Form-lead counts match the practice’s monthly reporting within ~2/month for every completed month; qualified-call counts are the practice’s CallRail figures (complete through August). Contact rate uses the practice’s own stage→contact map. Lead volume ≠ booked cases — bookings and closes are tracked separately (Briteline). Pacing is a linear projection and tightens as the month closes. Aggregates only; no patient data. Generated 2026-09-21 · read-only.
